So I began the cam chain tensioner swap and when it was removed I found something very alarming.
The piece that the tensioner pushes on appears to be shattered/broken!
This i assume is the component that is between the tensioner and the chain itself.
an inspection of the old tensioner appears to be fine.
I tried pushing on this shattered bit and it didnt seem to want to move, so i guess this makes sense as to why the chain was loose yet the tensioner seems ok.

I have attached some pictures and i hope for some help, I am not reassembling the bike untill i found out abit about this as i fear it could be quite bad. it seems i have been riding the bike around like this for some time.
    thanks again all.

UPDATE, I installed the new tensioner and ran the engine in the comfort of knowing it had been running like that for a while anyway. The cam chain noise has decreased alot but i am still worried that this piece could break further and drop into the moving parts of the engine. Is there a name/part number for this bit? and how hard would it to be to replace? it seems deep into the engine. <!-- s:( --><img src="{SMILIES_PATH}/icon_sad.gif" alt=":(" title="Sad" /><!-- s:( -->

Here i found a diagram I guess it must be part 18, the cam chain guide - intake side. (From 400 manual)

Ok so I looked up the FZR250 Parts list and I found the cam chain guide(intake side) to have the part number 1HX-12252-01 so i can probably find a way to get it. but i need to know how hard it is to remove/if possible. thanks in advance.

From memory I think the guide pulls straight out the top of the engine, but don't quote me. May have to get the tension off the chain first..

haha im definatly in for some fun! Buy I'm quite sure its no bolt, although the part that is visibly broken appears to be metal, if you look at the diagram, there is nop bolt or thread to break other than maybe a small part of the cam chain guide (part 14).

Ive sourced a cam chain guide form vicwreck motorcyce wreckers and the guy quoted me $20 so i might just buy it and see if i can get to are when I do a valve adjustment after exams are over.

    thanks for your input dude

Well, I think the cam chain guide finally broke today. I was riding along, I had just taken off, still in first gear when i came off the throttle because there was a van turning infront of me, i went back on the throttle and heard a horrible noise.

The best way i could describe it would be a full set of adult teeth in a blender. I pulled off to the edge of the road and turned it off.

Later while waiting for RACV tow truck my brother came buy and we started it. It started OK with a very loud valvetrain clicking noise. My guess is that now the chain is slapping into things it's not meant to touch, or the guide is doing the same.

I'll be pulling the valve cover off soon and seeing what visual damage I can find.

Any input is greatly appreciated. Ciao

I would not be running that engine at all until you have taken the head off and had a good look at what has happened. Sorry to be the bearer of bad news but you could be in for a new engine.

yeah im not going to fire it untill it's all sorted, I'm remaining hhopeful that valves and pistons are all ok as the bike could start on what seemed to be all four cylinders.

Ive removed fairings, tank, airbox and carbs and found metal shavings in what I guess is called inlet ports - Ill take the valve cover off tomorow and see whats around, pics to follow.

If there are metal shavings in the inlet ports then it's going to need the head taken off - depending if they have done damage new pistons, rings and the bores cleaned if the damage is small. Also going to need to bottom end pulled apart and cleaned - total engine rebuild!

Likely cheaper to source a new engine.

    Not sounding good mate.
